AI training for CFOs and finance leaders: leading the transformation, not just approving it

The short answer: a CFO does not need to become a prompt engineer, but does need four fluencies: enough hands-on familiarity to interrogate AI-assisted work, governance and risk literacy for a regulated finance environment, an ROI framework that survives board scrutiny, and the change-leadership skill to redesign roles without breaking the team. Training that gives leaders slides about AI, rather than these four capabilities, wastes the most expensive seat in the room.

Fluency one: hands-on enough to review

You cannot review what you cannot picture. Leaders should personally experience drafting variance commentary with an AI assistant, cleaning a dataset, and watching a robot process a batch of invoices. Two hours of doing beats two days of watching. It changes the questions you ask forever: from "is AI safe?" to "why is this process still manual?"

Fluency two: governance and risk

The finance function's AI risks are specific: confidential and market-sensitive data entering the wrong tools, unverified AI output flowing into reported numbers, undocumented AI steps in controlled processes, and staff improvising with consumer apps because no policy exists. Leadership training should cover acceptable-use policy design, human-in-the-loop controls, documentation expectations, and Singapore's regulatory temperature, including PDPA obligations and the governance expectations that professional standards and regulators increasingly signal. The goal is an AI policy your auditors nod at.

Fluency three: ROI you can defend

The credible framework is simple: baseline the hours a process takes today, deploy AI on that process, measure again, and value the difference at loaded cost, then add the softer gains (faster close, fewer errors, better staff retention on interesting work) as commentary rather than headline numbers. Boards trust measured hours; they discount vendor projections. Insist that any training or transformation programme, including ours, commits to measuring before and after. Fluency four: leading the humans

Every finance team hears "AI" as "headcount". The leaders who succeed name it directly: the goal is to remove robotic work from human days, and the people who learn to run the robots become more valuable, not less.
